When eframe could not open the window (no usable graphics device, a
broken driver), main returned the error to standard error, which a
Windows release build (no console) or an app started from Finder never
shows: the app just vanished. The error now goes to the log (the file
#286 added) and into a native message box, in the user's language, that
names the log file. The saved UI language is applied before the window
starts so the message uses it. Scripts and tests (LIGHTCRAFT_NO_PREFS)
get no dialog.

When catalog.lock can't be locked (a file system without locks, such as
some network shares), the library opens unprotected, as documented, but
the promised warning went only to the log. It is now the first of the
library's warnings: library.info lists it under settingsWarnings, the
app shows it once in its notices, and lightcraft-cli run / mcp print the
library's warnings on stderr (stdout stays results / protocol only). A
normally locked library shows none.

rfd turns each extension into a *.ext glob that GTK and the desktop portal
match case-sensitively, so DSC_1234.NEF was hidden. One helper
(dialog_filter) gives every dialog filter the lower, UPPER and bracket
forms on Linux; the Add Photos filter uses import::EXTENSIONS.
lightcraft-cli installed no `log` backend, so every log::warn!/info! record
(the GPU-to-CPU fallback, an unknown LIGHTCRAFT_GPU_BACKEND, the adapter
chosen) was dropped and RUST_LOG, which docs/gpu-pipeline.md documents for
the fallback warning, did nothing. The desktop app had its own logger that
read only LIGHTCRAFT_LOG.
Both now install lightcraft_engine::logging: warnings and errors on stderr
by default; LIGHTCRAFT_LOG or RUST_LOG (off, error, warn, info, debug,
trace) picks another level, LIGHTCRAFT_LOG winning, and RUST_LOG's
per-target directives (`lightcraft=debug,wgpu=warn`) set LightCraft's
level. Below warnings only LightCraft's own records are shown, as the app's
logger did. The app's --help lists the variable.
Tests: level parsing and target filtering (engine logging::tests); the CLI
prints "LIGHTCRAFT_GPU_BACKEND=bogus names no known backend" with
RUST_LOG=warn and nothing with RUST_LOG=off (cli.rs).

`--help`, the module doc and the README promise that a `--memory` session
"writes nothing", and the desktop app broke that in two places:
- `PrefsWriter` saved `ui.json` whenever the UI state changed (issue #164),
so a throwaway session's `thumbSize`, window layout or language replaced
the user's saved settings — the README showcase script does exactly that.
- The GPU crash sentinel from #136 armed itself in every session except
`LIGHTCRAFT_NO_PREFS` (issue #169); `with_init_marker` creates the
settings folder to hold `gpu-init.marker`, removes the marker and leaves
the folder, so a `--memory` run on a fresh home left an empty
`Library/Application Support/LightCraft` behind.
Now `PrefsWriter` carries its target path (`None` for `--memory`,
`LIGHTCRAFT_NO_PREFS` or no home folder) and writes nothing without one; it
also writes nothing while the session is the one offered when the library
can't be opened (the question window and Continue Without Saving, which
`docs/control-protocol.md` already describes as writing nothing) and
resumes when `app.openLibrary` ends it. `gpu_crash_check(in_memory)` neither
arms the sentinel nor removes a marker in a `--memory` session; it still
reads one (new `read_init_marker`), so GPU rendering starts off there too
and the next ordinary launch reports and clears it. A `--memory` session
still reads `ui.json`, but a damaged one is reported and left in place
rather than set aside. Normal launches are unchanged.
Tests: `prefs_writer_writes_nothing_in_a_memory_or_temporary_session`,
`memory_session_leaves_the_gpu_marker_and_folder_alone`,
`memory_session_leaves_a_damaged_ui_json_alone` (apps/lightcraft), and
`read_init_marker` coverage in the gpu crate's marker test.

`ExportOptions::from_json` reads what it recognises and defaults the rest, so
`longEdgee=400` exported at 3000 px, `longEdge=banana` at full size, and a
`watermark` of `5` or `{"text":"x","bogus":1}` passed with `ok:true`, while
`size: 3` was silently clamped to 0.5 of the short edge (#181, #183).
`from_json` stays lenient for stored prefs and dialog prefill. New
`ExportOptions::validate(cmd, params)` / `from_params(params)` check every key
against the option and target lists (unknown ones name the nearest known key),
every value's kind and range, and a `watermark` object's keys, kinds and ranges
(`size` 0.005..0.5 and `inset` 0..0.4 of the short edge, `imageWidth` 0.01..1 of
the width, `opacity` 0..1, `color` [r,g,b]), returning
`invalid parameters for \`app.export\`: …` like the other commands. The three
places that run an export use it — the desktop `app.export`, the headless
backend behind `lightcraft-cli run` and the MCP `export` tool, and
`lightcraft-cli render --opt` — and `export.savePreset` validates a preset's
params when it is saved. Built-in presets, the Export dialog's `to_json`,
Export with Previous and `render --opt` all pass unchanged.
The `app.export` param string (`lightcraft-cli commands`, `engine.commands`),
the MCP `export` tool schema and docs/parity.md LR-EXP-WATERMARK now list the
watermark keys, their units and ranges.

The desktop app's logger (StderrLog in main.rs) wrote to standard error
only. A launch from a desktop menu or the Dock has no terminal, so its
warnings were lost, and the panic log in the temp folder is gone after a
reboot: there was nothing to attach to a bug report.
apps/lightcraft/src/logging.rs replaces it (no new dependency):
- standard error plus logs/lightcraft.log in the settings folder, next
to ui.json (Linux $XDG_CONFIG_HOME/lightcraft/logs, never the library);
each launch rotates the previous log to lightcraft.1.log and .2.log, so
the log of a run that crashed survives the next start; the file is
capped at 16 MiB with one note
- records logged before the settings folder is known are buffered
(bounded) and written once the file is attached
- default levels: info for lightcraft*, warn for everything else;
LIGHTCRAFT_LOG=info|debug keeps its old meaning (a test compares it
with the old logger) and wins over RUST_LOG, which otherwise replaces
the default with env_logger-style directives
- never panics: an unusable folder or a failed write leaves standard
error as the only sink; a poisoned lock is taken back
- runs with LIGHTCRAFT_NO_PREFS (tests, scripts) log to standard error
only, so they don't rotate away the user's own logs
- a panic hook chained after the engine guard's adds escaped panics to
the file (try_lock, so a panic while logging can't hang the app);
lightcraft-panics.log in the temp folder is kept
The logger is installed first in main and the file is opened after
argument parsing (--version, --help and usage errors leave no file).
The start-up and control-server messages in main.rs and
control_server.rs go through it instead of eprintln!, and a --control
or LIGHTCRAFT_CONTROL_PORT value that isn't a port is now reported.
Documented in README (Quick start, Logs), --help and docs/whats-new.md.
`fn snapshot` wrote every reply but never looked at `ok`, so a script with a
bad `ui.set`, an unknown command or a failed `ui.screenshot` exited 0 while
the PNG showed the wrong view or was never written. The run now counts
replies with `"ok": false`, keeps going (every reply still reaches stdout and
the final `-o` screenshot is still written — continue-and-report, like
`run --keep-going`) and returns `N scripted request(s) failed` afterwards,
which `main` turns into exit 1. Usage text and docs/control-protocol.md
"Headless rendering" state the contract.

The browser accepted and persisted library.preferences cacheMb, but stored thumbnails stayed over that limit: the worker index pruned with the native default (DISK_CACHE_BYTES), so the setting only reached the desktop cache. The worker group now carries the session cache_bytes(), the app refreshes it every frame, and the next stored thumbnail prunes to it.
On macOS every shortcut that appears in the menu bar was left to the native
menu, and the egui shortcut handler skipped those keys. AppKit only offers a
key press to the menu bar when it carries ⌘ or ⌃, or is a function key; a
plain key (E, C, H, M, I, K, D, 0–9, P, U, Y…) or one with only ⇧ / ⌥ (⇧P,
⇧V, ⌥Y…) goes to the window's winit view instead. So all of those did
nothing on macOS, while keys outside the menus (Space, G, X, ⌫) and ⌘
shortcuts worked.
`publish_shortcuts` now lists only the shortcuts the menu bar really receives
(`menu_delivers`: ⌘, ⌃ or a function key) in `native_shortcuts`. The others
keep their accelerator on the menu item, so the menu still shows the key, and
egui runs them.
Checked in a release build by pressing keys (not via the control channel,
which bypasses the native menu): C opens Crop & Rotate, E Edit, ⇧P Presets,
3 / 0 set and clear the rating; ⌘⇧H toggles the histogram once per press;
typing "c" in the search field types and leaves Crop closed. The same build
without this change ignored C, ⇧P and 3. ⌃ shortcuts (merges) are unchanged
and were not tried.
Regression test: native_menu::tests::single_key_shortcuts_stay_with_egui
(fails with the previous behaviour: "E must be left to egui").
The main thread's Workers tracked no rendered-thumbnail cache until the
first render request carried one. If Clear Preview Cache ran before that
(e.g. starting on an empty filtered view), the per-frame observation in
finished() had nothing to compare with, and the first request only
recorded the already-cleared generation as its baseline. The persisted
ThumbIndex was never invalidated, so once the filter was removed the
request touched the old entry and the worker read the pre-clear JPEG
back from browser storage. Replacing the cache (another library) before
the first request had the same gap.
Workers::start now takes the session's cache and records it, with its
current generation, as the baseline the persisted index belongs to. A
normal start with no clear observes the same cache and generation and
keeps the index. The comparison moves into wire::CacheWatch so it is
tested natively (cargo test --workspace) next to ThumbIndex.

Skip unchanged thumbnail jobs and reuse bounded settings hashes (both maps
capped at 1024 entries). Reject stale render results and cache writes after
edits, library changes and preview clears: render requests carry a request
id and cache generation, PreviewCache writes and reads hold the generation
lock that clear() takes, and library.clearPreviews also drops cached
sources. The web worker index follows the same generation rule.
The decoder guards, Windows path fixes and test fixture changes that were
bundled in a327b98 are separate commits; the benchmark follows this one.

Catalog paths may mix `/` and `\` on Windows, so raw string comparison saw
`N:/photos/IMG.jpg` and `N:/photos\IMG.jpg` as different files:
- Rename: planning, the move list, move_file_with and file_moves now compare
as paths. A separator-only "rename" is a no-op: no file move, no catalog
change and no undo entry, alone or batched with a genuine rename.
Previously it attempted a plain rename onto the existing file, failed, and
rolled back the rest of the batch. Case-only renames still work (#95).
- Import: the already-in-library index is keyed by PathBuf.
- Tests build expected paths with Path::join, and the CLI test escapes the
device path with serde_json instead of string formatting.
Split from a327b98 (T0 thumbnail work), with the follow-up rename fix that
the committed version needed.

Decode every raw encoding Panasonic and Leica bodies write, from the DMC-LX1 (2005) to the DC-S1RM2 (2025):
compressed formats 4 (most bodies, 2008-2022) and 6 (S1 / S1R / S1H / S5, GH5M2), the prefix-coded strips of
format 8 (GH6 and later), packed formats 2, 5 and 7, and the 16-bit words of the 2005-2007 .RAW files. Until now
only format 5 decoded; every other Panasonic file opened as preview only.
Clean-room: no raw-decoder source was read. Tag names come from tag documentation; every encoding was recovered
by black-box analysis of 178 CC0 files from raw.pixls.us (118 bodies), and the module docs note the measurement
that settled each rule. Format-8 tags of unknown meaning must carry the values every sample has, otherwise the file
is reported as unsupported rather than guessed at.
Levels and geometry: formats 4 and 6 store samples 15 above the recorded black level (files without one use 15);
white is the active area's saturation plateau (the linearity limits are wrong on extended low-ISO shots, the GF1
and the Digilux 3); the in-camera aspect ratio is the default crop; mapped-out defect pixels are filled from
same-colour neighbours; the CFA pattern applies at sample (0, 0).
.rwl and .raw files are imported (engine, MCP folder expansion, file dialog, Linux MIME types). One file per
encoding joins the never-panic proptest; 11 CC0 files join `cargo xtask corpus`, and corpus_panasonic_encodings
checks each encoding's bit depth, black level, crop and CFA layout against the camera's own JPEG.

Engine (crates/engine/src/segment/):
- One worker thread owns the model and the encoded photo; the session
sends jobs (with the render job for the model input) and gets results
over channels, never locking what the model holds. In the app
(Segmenter::background) clicks, descriptions, prepares and detail
passes return at once and Session::segment_poll applies results (one
undo step per settled selection, pending clicks shown on the photo);
the CLI/MCP wait for them. Newer requests for the same selection
supersede queued ones.
- Every job runs under catch_unwind: a candle panic becomes an error and
the model is reloaded next time; busy counters are reset by drop
guards; a dead worker is restarted. The model unloads after 10 min idle.
- segment.model.status / .download {acknowledged: true} / .cancel: the
download runs on its own thread; status via atomics (try_lock only).
Without the model every AI request fails at once with "The SAM 3 model
is not installed…"; renders/exports never need it; `seg` params make
AI masks from stored segmentations without it.
- Hostile documents: at most 4 detail patches per component (capped on
deserialize and in the renderer), at most 64 Object clicks.
UI: Object / Describe without the model open "Download the SAM 3
Model?" (size, folder, SAM License link; Not Now / Download, progress,
cancel, Try Again with the reason, Continue once installed); progress in
the Masking panel when the dialog is closed. Reverted the PR's unrelated
default change (mask overlay off + hover-red) to main's behaviour.
tools/install-sam3.*: --fail so error pages never land in files, 416
restarts instead of looping, the weights are verified before they are
moved into place (a bad file is deleted, never resumed from).

Conflicts with issue #150 (NEF colour from the camera JPEG): the per-file
look, its hue/saturation/value table and chroma curve, and camera
profiles now apply to every `file_local_look` format (ARW, NEF, NRW);
`calibrate` also collects NEF/NRW. Render cache version 11 (main 9,
branch 10).

One photo can show too little of a colour for its own fit: a lime shirt
covering a few dozen proxy pixels next to foliage at the same hue stayed
yellow (hue 68 deg vs the JPEG's 82 deg).
- `lightcraft-cli calibrate [--max N] [--out DIR] FOLDERS...` pools the
colour pairs of many ARWs per model (each against its embedded JPEG,
192 px proxies, <= 4000 pairs per photo) and fits one matrix from
white-balanced camera RGB plus a hue/saturation/value table.
- Profiles live in $LIGHTCRAFT_CAMERA_PROFILES or
<config>/camera-profiles/<model>.json; validated on load, damaged files
ignored with a warning, part of the render cache keys.
- Photos of a profiled model take its colour and fit only their own tone
and chroma curves; the acceptance gates still apply.
- The table fit buckets samples by hue and runs nodes in parallel; the
app's config_dir moves to the engine.
Profile from 300 Feb-Aug ILCE-7M4 photos (2 min); 29 held-out September
photos: mean dE vs camera JPEG 3.54 -> 3.10, saturated 6.41 -> 5.20;
the shirt's hue 68 -> 82 deg (JPEG 81.5).

Port of PR #198 onto the language table:
- Traditional Chinese (Taiwan) catalogs as a table entry: code zh-hant, name
繁體中文(台灣), script Hant; zh-TW / zh-HK / zh-Hant tags reach it; command
app.language.traditionalChinese
- display-only helpers: builtin_label (stock preset/profile names), history_label
(generated history steps, user preset names verbatim), source_label (library
headings, album names verbatim), date_group_label / display_time
- menu, dialog and panel strings (profiles, presets, curves, crop, versions,
history, grid, date sidebar, About links) go through the catalogs
- a language command and ui.set apply the language at once; a native-menu test
checks that every language switch rebuilds the menu titles
Adapted while porting (Claude):
- date headings and capture times are localised for every language from its
*-formats.json date patterns, not only for zh-TW; ja and zh-hans gain the date
patterns, weekday names and "Unknown Date", and zh-hans the new menu messages
(ja's come from the PR)
- plain catalogs may cover different messages (English fallback); the test
reports the gaps instead of failing. The test requiring every engine command
label to be translated is dropped
- preset groups stay grouped by name: a user preset in a stock-named group is
not split into a separate group (the group header is translated when it holds
stock presets); the PR's split was a side effect of labelling
- no Traditional Chinese face in craft-fonts yet: Hant prefers the Simplified
Chinese face (which carries the Traditional characters) over the Japanese ones
- zh-hant translations for the messages main added since the PR branched

- the CJK fallback order follows the UI language's script, but the fonts were
only installed on the first frame: switching 日本語 ↔ 简体中文 at runtime kept
the previous language's Han forms. The app remembers the language its fonts
were built for and reinstalls them when it changes.
- the native menu bar rebuilds on any language change (keyed on the language
code, not on "uses CJK fonts", which is true for both CJK languages)
- restore the tests the language-table change dropped, for every language:
core catalog entries, user-named menu items stay untranslated, the window
paints each language and menu ids don't change with it, CJK glyphs in every
UI family, and the UI runs without craft-fonts

run --connect ADDR could not reach the app and always advised lightcraft --control 7980, whatever port ADDR named, so following the hint left the command connecting elsewhere. The hint now takes the port from ADDR itself, with an end-to-end test on a refused connection.
The localization layer was hardcoded to English and Japanese: an enum with two
variants, an `is_japanese()` gate compiled into the format macro, and one
catalog pair. Adding a language meant editing the menus, the settings row, the
checkmark logic, the format macro and the font stack — each in a different place.
A language is now one entry in `i18n::language_table!`: BCP-47 code, endonym,
ISO 15924 script and catalog. The Language menu, the settings row, the shortcut
sheet and the control channel are all built from that table, and `build.rs`
picks up `locales/<code>-formats.json` by name, so a further language is a table
entry plus two catalogs (docs/localization.md).
Simplified Chinese (`zh-hans`) ships as the second translation: `zh-hans.json`
(1019 entries, key-set and placeholder-identical to `ja.json`) and
`zh-hans-formats.json` (102 entries). Its glyphs come from craft-fonts' Noto
Sans CJK SC, whose `Hans` faces the UI now installs *before* the Japanese ones
for a Chinese reader, so shared Han characters keep the language's forms
(`fonts::cjk_fallback`); the export watermark accepts every CJK face.
`tr_format!` keeps its compile-time check. It formats the English source at the
call site — a runtime template cannot be handed to `format!` — and names those
values so a translation can place them by name (`{n}`) or position (`{_1}`).
Every translation is still checked by `format!`, so a translation with an
unknown placeholder fails the build. The Japanese catalog was rewritten from the
old `{:.0}` plural-discard trick to that by-name form; behaviour is unchanged.
Also: settings persist the BCP-47 code (never the Rust variant name),
`LIGHTCRAFT_LANGUAGE` accepts system-style tags (`zh_CN`, `ja_JP.UTF-8`),
`xtask parity` reads the second command table, and the glyph tests cover every
catalog character plus the interface symbols (`▸`/`▾` turned out to have no
glyph in any installed font and are gone from the Chinese text).
Chinese and Japanese both need `CRAFT_FONTS_DIR` as before; the web build still
embeds only the Japanese face (Noto Sans CJK SC alone would push the wasm past
Cloudflare's 25 MiB per-file cap), documented in docs/localization-zh-hans.md.

AI masks from Meta's SAM 3, run in LightCraft itself: a new
`lightcraft-segment` crate ports the Hugging Face transformers
implementation (Apache-2.0) to candle, on the GPU through Metal on macOS
(CPU elsewhere), with no C/C++ and no `unsafe`.
- Object: click to include, ⌥-click to leave a part out (SAM 3's
interactive prompt encoder + two-way mask decoder).
- Describe: a text prompt selects every instance ("sky", "the red car";
"car, road" merges several) via the CLIP text encoder and DETR detector.
- Both as new masks and as Add / Subtract / Intersect components; + / −
buttons under the selected mask combine selections.
- The segmentation is stored with the mask (288² quantized logits, ~10-30
KB), so renders, exports and the web build never need the model.
- A zoomed-in detail pass (background, ~5 s on an M4 Pro) re-segments the
area around a selection from a sharper source: 5-10x finer edges on
small objects.
- Per-selection Edge slider (hard ↔ soft); hovering a mask in the list
shows it in red (the always-on overlay is now off by default, O toggles).
- The engine feature `sam` (on in the desktop app) gates the model; the
image is encoded once per photo in the background, clicks take ~35 ms.
- Weights are not bundled (SAM License): tools/install-sam3.sh / .ps1
download and verify facebook/sam3; docs/ai-masks.md.
- Clearer errors (missing file, missing model) and a stderr logger in the
app (LIGHTCRAFT_LOG=info).
candle is pinned at 0.9.2: later releases make candle-core depend on
tokenizers with the Oniguruma C library. Every stage is checked against
the Python reference (tests/reference.rs, tools/sam3_reference.py): on
Metal the backbone matches to 7e-5 relative error, masks to ~5e-5.

wgpu loads the driver of every backend in an instance's set while it
enumerates adapters. The compute device (crates/gpu) hard-coded
Backends::PRIMARY (Vulkan + DX12 + Metal) and ignored WGPU_BACKEND, and
was created from LightcraftApp::new on a background thread at launch, so
a crashing Vulkan driver (Intel UHD 630, igvk64.dll) killed the process
before the window appeared; the window (egui-wgpu) also listed Vulkan.
- lightcraft_gpu::backend: DX12 only on Windows (Metal on macOS, as before
on Linux) for both the compute device and the window;
LIGHTCRAFT_GPU_BACKEND=dx12|vulkan|metal|gl|auto|off, else WGPU_BACKEND;
backends missing from the build fall back to the default.
- The device is created only when GPU rendering is enabled, after the
first frame; the preference is applied before the window opens.
- Crash sentinel: gpu-init.marker in the settings folder around device
creation; if left behind, the next launch starts with GPU rendering off
and a notice saying how to turn it back on.
- Tests: backend parsing/selection, sentinel, window defaults, headless
snapshot with LIGHTCRAFT_GPU=0 / LIGHTCRAFT_GPU_BACKEND=off.
- Docs: gpu-pipeline.md (backends, env vars, troubleshooting), whats-new,
parity LR-BEHAV-GPU.

Smart previews store the decoded source with the fitted colour matrix
baked in, but the file-local tone curve lives in the decoder's
SourceInfo, which a proxy did not keep: an offline ARW rendered and
exported with the generic filmic curve instead (darker, a different
look). The proxy header now carries the curve (validated on load,
ignored when invalid), DecodedSource::info_or merges it into the header
facts, and is_valid reads the longer header.
